There’s a number in real estate that most agents hit and can’t seem to get past. It’s somewhere around 20 transactions a year. Some agents get stuck at 12. Some make it to 25. But the pattern is remarkably consistent. You’re working hard, you’re closing deals, you feel busy all the time, and yet the number just won’t move.

We run over 300 transactions a year at Coalition. We’ve watched agents hit this ceiling from the outside, and we’ve helped agents break through it from the inside. What we can tell you is that the problem is almost never talent. It’s almost never effort. The problem is that the way you’re running your business was built for 10 deals, and you’re trying to force it to carry 30.

Something has to change structurally, or you’ll be running on the same hamster wheel next year with the same number on the board.

What actually breaks at 20 transactions

When you’re doing 8 or 10 deals a year, you can hold everything in your head. You remember every client’s name, every showing, every deadline. You manage your own calendar, your own follow-up, your own paperwork. It works because the volume is low enough that nothing falls through the cracks.

At 20 transactions, that stops working. Not because you got worse at your job. Because the volume crossed the threshold where a single human brain can manage it all without a system. Here’s what we see break first:

Follow-up dies quietly

This is the first thing to go, and it’s the most expensive. When you’re juggling 20 active conversations, past client check-ins, new leads, and active transactions, follow-up stops being proactive and starts being reactive. You respond when someone reaches out. You stop reaching out when they don’t. The leads that needed a third or fourth touch just go cold, and you never even realize what you lost because you were too busy servicing the deals you already had.

This is where most of the money is hiding at the 20-transaction level. Not in new leads. In the follow-up, you stopped doing on the leads you already generated.

Lead generation becomes inconsistent

At lower volume, you can prospect when you feel like it and still close enough deals to stay busy. At 20, the math changes. You need a consistent pipeline to sustain that number and grow past it. But the more deals you close, the more time gets eaten by transaction management, and lead generation is always the first thing that gets pushed to “later.”

The agents who plateau are the ones who prospect when the pipeline is empty and stop when it’s full. That feast-or-famine cycle is what keeps you locked between 15 and 25 deals year after year. The agents who break through are the ones who treat lead generation as a non-negotiable daily block, regardless of what else is happening.

Admin buries you

At 20 transactions, the admin load is real. Contracts, disclosures, inspection coordination, lender communication, client updates, and showing scheduling. Each deal brings a wave of tasks that have nothing to do with selling and everything to do with processing. When you’re doing all of that yourself, plus prospecting, plus showing homes, plus negotiating, something is always getting neglected. Usually, it’s the thing that would have generated your next deal.

Your CRM becomes a graveyard

Most agents at this level have a CRM. Very few are actually using it. Contacts go in but nothing comes out. There’s no tagging, no segmentation, no automated follow-up sequences, no accountability for who gets called when. The CRM exists, but it’s not working for you. It’s just a database sitting there collecting dust while you rely on memory and sticky notes.

A CRM that’s actually set up correctly does the remembering for you. It tells you who to call today, who needs a check-in this week, and who’s getting close to a decision. Without that, you’re relying on mental bandwidth that ran out five deals ago.

What has to change

The fix is not working harder. The fix is building the systems that let your effort compound instead of evaporate. Here’s what that looks like:

Time block your lead generation and protect it. It goes on the calendar with a start time and a stop time, and nothing else goes in that slot. Not email. Not transaction management. Not “quick” phone calls that turn into 45 minutes.

Set up your CRM to actually run your follow-up. Segment your contacts by timeline. Automate the touches that can be automated. Use the CRM to tell you what to do each morning instead of trying to remember it yourself.

Get the admin off your plate. Whether that’s a transaction coordinator, an assistant, or a team that handles it for you, the admin has to go somewhere that isn’t your calendar. Every hour you spend on paperwork is an hour you didn’t spend generating revenue.

Build accountability into your week. A partner, a coach, a team leader, someone who’s looking at your numbers and asking the hard questions. Solo agents plateau because nobody’s holding them accountable for the activities that drive production. The agents who scale always have someone in their corner keeping them honest.

The real question

The question isn’t whether you can close 30 or 40 deals a year. If you’re already at 20, you have the skills. The question is whether you’re willing to stop running your business the way you ran it at 10 and build the structure that gets you to the next level.

And it’s the single biggest unlock most agents never make because they keep thinking the answer is more effort when the answer is better infrastructure.
