Most agents decide to switch brokerages based on a split and a good lunch. Six months later, they find out what they actually signed up for, and the conversation starts over somewhere else. The problem is rarely that anyone lied. It is that the questions being asked are not specific enough to produce a real answer.

Every recruiting meeting sounds roughly the same. Everyone has great culture, everyone has leads, everyone has support, and every set of numbers gets presented in whatever framing makes it look strongest. So the decision gets made on a feeling or a figure on a slide. Here are four questions worth asking instead, and we would encourage you to ask them everywhere you are looking, including of us.

Ask what actually happens when a deal goes sideways at nine o’clock at night. Every brokerage claims support, and the word means nothing until someone defines it. Get specific about who picks up the phone, and whether that person knows your file or is answering a general line. Ask what the response time looks like when a lender falls through two days before closing, when an inspection blows up a deal, or when you are staring at a contract question you have never encountered. Ask for a real example from the past month. A vague answer is itself an answer.

Ask what you are really paying, all in. The split is the headline number and the one everybody leads with, and it is rarely the whole number. Ask about the cap and what changes once you hit it. Ask about desk fees, transaction fees, technology fees, franchise fees, and errors and omissions coverage. Find out what comes out per transaction and what comes out monthly. Then do the thing almost nobody does: take your actual production from last year and run it through their structure deal by deal, using your real numbers rather than a hypothetical. A split that looks better on a slide can easily lose to one that looks worse once everything is counted.

Ask where the leads actually come from, and who gets them. “We provide leads” may be the vaguest promise in this business, so get underneath it. What is the source? What is the volume per agent rather than company-wide? How are they distributed, and who makes that call? Is a referral fee attached, and how much? What conversion are agents genuinely seeing, and can you speak with someone working those leads right now? A brokerage confident in its lead flow will hand you a name immediately. If you receive a brochure instead, you have learned something useful.

Ask who you will actually be working alongside. This is the question people skip, and it may matter most, because you are not joining a compensation plan. You are joining a room full of people. Ask how many agents have been there longer than three years. Ask who left in the past year and why. Ask to sit in on a working team meeting rather than a recruiting presentation. Ask who you would call for a second opinion on a listing. Culture is easy to claim and difficult to fake in a room, which is why the strongest version of this question is not a question at all. It is showing up and seeing for yourself.

Those are the four. Support when things go wrong, what you are truly paying, where leads originate and who receives them, and who occupies the room with you. Ask them everywhere you are considering, and pay close attention to who answers directly and who becomes uncomfortable.
